Build the autopsies first. I ran churn, closed-won, and closed-lost analyses to learn what actually predicted a loss. Not opinions, patterns. You cannot build an early-warning system until you know what the early warnings are.

Give every CSM a book-of-business view. One place that showed every account, its health, its renewal date, its risk. Not a spreadsheet someone updated when they remembered.

Score the risk. Account-health churn-risk scoring that flagged the accounts turning cold while there was still time to do something. The signal, not the surprise.

If your CSMs find out about churn from the customer, you do not have a retention motion, you have a notification system. Build the autopsy, score the risk, and start the renewal conversation ninety days out.

Score the whitespace, not the headcount. The model weights untapped teams over raw seat count. A hundred users in one team you already own is not the opportunity; three teams using nothing is.

The beachhead gate. The load-bearing rule: if the team you already sold is Dormant or Ghost-Active, expansion caps out and the account goes Fix-First. You cannot cross-sell a new team off a dying one.

Find the seat saturation. Active users routinely ran past licensed seats, 122 and 175 percent of the plan. That is not a health signal, it is money on the table and a true-up waiting to happen.

Expansion is not re-selling your champion. It is finding the untapped team next door, and refusing to cross-sell off a beachhead that is already going dark. Score the whitespace, gate on the health of what you sold, and check the score against your CSMs gut, because the divergences are where the money is.
